Engineering a profitable high-speed cloud migration
Iron Mountain supported a global transportation and technology giant in executing a massive, multi-year transition from on-premises data centres to the public cloud.

The challenge: high-stakes migration & punitive deadlines
The client committed to a total “shop-cleaning” of their physical data centres to move workloads entirely to the cloud. This was a total exit of leased properties involving several high-pressure variables:
- Punitive lease agreements: The client faced massive financial penalties for remaining in facilities even a single day past lease expiration. The “exit” had to be surgical and perfectly timed.
- Staggering scale: Individual sites required the simultaneous decommissioning and sanitisation of 70,000 to 100,000 hard drives.
- Market volatility: As global component values skyrocketed —with one project’s projected value recovery jumping from $18M to $93M in just 12 months—leadership required precise, real-time valuation to manage the financial windfall.
- Procurement mandates: Internal policy required a dual-vendor sourcing strategy, necessitating a partner capable of collaborative execution while still maximising returns.
The approach: data sanitisation at scale & financial intelligence
Iron Mountain implemented a customised framework designed to remove the operational burden from the client’s internal teams through two strategic pillars:
1. Deep software platform integration
- Iron Mountain’s Teraware: The client used Iron Mountain’s proprietary data sanitisation platform, Teraware, to wipe tens of thousands of drives in parallel.
- API connectivity: By tying Teraware into the client’s ServiceNow platform via APIs, the client wiped drives on their own schedule while Iron Mountain maintained full visibility into the sanitisation and discovery process.
2. Strategic value management
- Precision field ops: Iron Mountain coordinated “rack rollouts” and site clean-outs with extreme logistical precision, ensuring the client met “drop- dead” dates and avoided all late-exit penalties.
- Dual-sourcing strategy: Iron Mountain provided detailed Fair Market Value (FMV) valuations broken down by rack, row, and lane. This allowed the client to intelligently split workloads between vendors while ensuring Iron Mountain handled the highest-value assets.
- Risk-mitigated revenue share: A model that guaranteed a minimum FMV floor protected the client from downturns while allowing them to capture the massive upside of a volatile market.
The business outcome: a profitable & timely exit
The partnership successfully transformed a complex infrastructure exit into a high-yield success story.
- Zero lease penalties: The client has successfully vacated sites on schedule across North America, avoiding all punitive fees.
- Massive capital recovery: By accurately timing the market and providing transparent valuations, Iron Mountain delivered returns that quadrupled original value recovery estimates in certain cases.
- Seamless visibility: Through the API integration, the client had “pre-scan” insights. They knew exactly what equipment was being dispositioned before it ever hit the loading dock.
- Scale at speed: Iron Mountain successfully managed the decommissioning of 12 to 15 major campuses, consistently handling projects of nearly 100,000 drives without a single operational bottleneck.
The bottom line
By integrating Iron Mountain’s proprietary sanitisation software platform directly into the client’s existing workflow, hardware wasn’t just efficiently decommissioned — unprecedented financial transparency turned a complex migration into a massive capital recovery event.
